Shimano Deore Di2 Upgrade Kit Review

SHIMANO’S DEORE DI2 DRIVETRAIN UPGRADE KIT REVIEW

ShimaNo or ShimaYes?

Shimano’s wireless Di2 drivetrains were a long time coming, so it was great to see them hit the market in 2025. Beginning with XTR, shortly after we were given XT Di2 as we expected, but they surprised us by tricking the wireless shifting tech down to the more entry-level Deore spec, too.

Available as a Di2 upgrade kit to convert your existing 11 or 12-speed Shimano drivetrain to feature wireless shifting, the Shimano Deore M6200 Di2 drivetrain’s $675 rrp (for the upgrade kit) presents a more accessible price tag than their higher-end wireless drivetrain options. But does Shimano Deore Di2 perform well enough to justify the price tag?

  • Shimano’s Entry-Level Di2 Wireless Drivetrain
  • Turn Your Cable Shimano Drivetrain To Di2
  • eMTB and Standard Derailleur Options
  • eMTB Version compatible with AUTO SHIFT and FREE SHIFT
  • Shadow ES Derailleur Tech
  • Automatic Impact Recovery function
  • HG+ Cassette Design Compatible
  • Speed of shifting is adjustable in Etube app

Price: Approx $675

ABOUT THE SHIMANO DEORE DI2 UPGRADE KIT

The Shimano Deore M6200 Di2 Upgrade Kit is an affordable wireless electronic shifting solution, designed to convert existing 12-speed mechanical Hyperglide+ mountain bike drivetrains (Deore and above) to use the fast and reliable Di2 performance, without replacing the full groupset. The kit includes a Deore RD-M6250 rear derailleur, Deore SW-M6250 Shifter, and the BT-DN320 Battery and Charger to power it, with a retail price of around $675.

DEORE RD-M6250 DERAILLEUR DETAILS

The kit is equipped with the Long cage (SGS) Shadow ES Deore RD-M6250 Di2 derailleur. Di2 is Shimano’s electronic system name, with the latest generation now running on a wireless protocol to remove extra wires from the bike. It mounts to a standard derailleur hanger mount, giving wide compatibility with UDH or derailleur hanger-equipped bikes.

The derailleur uses the Shadow ES system to provide chain retention and impact protection. This is a more tucked-away design, maximizing clearance and giving limited faces and edges to snag in an impact. With the automatic impact recovery function, the derailleur motor is designed to let the derailleur body move out of the way under an impact, and instantly recover to its original position to maintain chain security and allow for the ride to be continued without stopping.

The battery mounts behind a door in the derailleur keeping it secure and hidden from view. A stamped steel cage is equipped with two solid pulleys with shielded pulley teeth, which prevent sticks and debris from catching in the pulley wheels when pedaling.

DEORE SW-M6250 SHIFTER DETAILS

The Deore SW-M6250 wireless Di2 Shifter is available in versions to fit I-Spec EV or with an integrated clamp band for standalone mounting. The Di2 communication delivers precise and fast shifts consistently.

The Deore Di2 shifter features short-throw paddles that are not adjustable, which may be a reason for complaint depending on your ergonomic preferences. These are given a rubber coating for extra grip to avoid missed shifts.

Using the E-TUBE PROJECT app, the shifter can be set up with single shift or multi shift functionalities, and the third button can be customized for a range of functions.

SHIMANO BT-DN320 BATTERY & CHARGER

The Shimano BT-DN320 battery is a sleek 305mAh unit custom-made for the Shimano Di2 MTB system. The capacity should sustain shifting for around 340km riding, giving excellent ride time between charges. The sleek EC-DN100 USB-C charger tops up the charge in quick time.

Shimano Deore Di2 Upgrade Kit Review

THE DIRT

This Shimano 6200 Di2 Wireless kit delivered solid Di2 electronic shifting, but at a more accessible price point than its fancier XT and XTR siblings. It’s a straightforward bolt-on upgrade from older cable systems—especially welcome on e-bikes where messy cable routing around the battery is always a hassle. I quickly swapped the Shimano Deore M6200 upgrade kit in place of my cabled XTR setup, and headed out for a night test ride on the desert trails.

The Deore Di2 shifting performance impressed right away. I mashed through technical climbs and chunky rock sections, and the shifts were crisp and fast under load. It delivered that smooth, effortless electric shifting feel I was hoping for, almost giving an addictive level of consistency and dependability, whether under power or soft pedaling. There is no perceivable lag between pushing the shifter and the mech moving, and the resulting shift has very little lag. This is where Shimano has the upper hand on the comparably slow SRAM T-Type.

Unfortunately, not everything was sunshine and rainbows. On the descents, with no clutch and a heavy spring, the Shimano Deore drivetrain rattled insanely loud through rock gardens and heavy drops. This produced a significant detriment to overall descending calmness. The shift levers also felt cramped and too close together for my hands, leading to mis-shifts and even some thumb fatigue. Over the past few months, I had a love-hate relationship with this shifting system. It truly is a shame that Shimano dropped the ball with the clutch (or lack of).

A few impacts later, and I needed a new UDH. I have had very few issues with my Sram X0 transmission setup after much heavier impacts on another bike, so it’s a shame to see these issues with the Shimano setup, ironically mounted to SRAM’s derailleur hanger standard. There was no actual damage to the Di2 Deore body through these impacts, which attests to the effectiveness of the Shadow ES and impact protection system.

After putting it through real desert abuse and many ups and downs (literally), I’ve decided that this kit is much better suited for my wife’s e-bike. It offers strong value and performance, but the noise and ergonomics just aren’t quite right for my aggressive riding style in rough terrain. She rides a lot less than I do, and absolutely loves the ease of use the Deore Di2 system provides. Its easy, quick shifting is welcome for her to focus less on what her shifting is doing and more on the dirt trail ahead.

The Wolf’s Last Word

Riding Shimano’s new M6200 Di2 drivetrain upgrade set has been a happy surprise in both functionality and durability, but ultimately it falls short for anything that a serious mountain bike rider would want to fit to their bike as a big upgrade. I believe that this would be a great purchase for someone who is not as aggressive, as its shifting cannot be argued.

For a wireless drivetrain, the Deore upgrade is inexpensive, and it could be a simple upgrade to someone already using a 12-speed Shimano system. I wouldn’t bat an eye at putting something like this on one of my kids’ or wife’s bikes, as an incredible upgrade for someone beginning their mountain biking journey. The accurate and smooth shifting helps to worry less about getting into a gear, and more on the terrain at hand.

At a similar price for derailleur and shifter as SRAM GX T-Type, you would have to strongly favor the shifter ergonomics and speed or Shimano brand to go for the Deore. The GX mech controls the chain better, though shifting is less quick.
